A leading agroexport company operating as a grain collector, cargo provider, and exporter sought to modernize its plant logistics. The objective was to unify and digitize the management of unloading slots (“quotas/appointments”) to improve efficiency, reduce errors, and gain real-time visibility across the entire truck lifecycle—from quota issuance to plant closure.
“The platform transformed how we operate at plant level. We now have full visibility of every truck, fewer errors, and a much smoother unloading process. It became the backbone of our logistics operation.”

The Challenge
As a key player in the agroexport value chain—operating as a grain collector, cargo provider, and exporter—the company managed a high daily volume of trucks arriving at its plants for unloading. However, the appointment (quota) management process was fragmented across multiple manual and semi-digital tools, making it increasingly difficult to scale operations efficiently.
The lack of a unified system generated idle times at plant gates, bottlenecks during peak demand, and frequent administrative errors in quota assignment and documentation. Operators had limited visibility into the real status of each truck, while management lacked real-time, reliable data to monitor compliance, throughput, and operational efficiency.
In addition, the organization faced strategic limitations:
-
No end-to-end traceability of the truck lifecycle, from quota issuance to plant exit
-
Manual validations that increased operational risk and data inconsistencies
-
Limited capacity to measure performance indicators in real time
-
A growing need to establish a digital backbone capable of integrating in the future with third-party systems and official port terminals
The challenge was not only to improve daily operations, but to redesign the entire quota management workflow, ensuring scalability, traceability, and data integrity across all plant operations.
The Solution
A Web-Based Quota and Plant Appointment Management System was designed and implemented to fully digitize and centralize the unloading workflow. The solution covers the complete truck lifecycle, providing a single source of truth for all operational actors—from logistics planners to plant operators and management.
The platform combines a modern, high-performance frontend built with Next.js and a scalable backend developed in NestJS, deployed on AWS Lambda, ensuring reliability, elasticity, and secure access across plants.
Core capabilities of the solution include:
End-to-End Quota Lifecycle Management
-
Planning & Capacity Control:
Definition of daily plant capacity, configurable time windows, and controlled publication of available quotas to avoid congestion and overbooking. -
Quota Issuance & Distribution:
Creation and assignment of quotas to specific clients, trucks, and drivers. Each quota generates a unique digital document (PDF) with a unique identifier, automatically distributed via WhatsApp and email. -
Plant Reception & Operational Flow:
Digital validation of quotas upon arrival, automated status changes (Pending → In Plant → Completed), and controlled progression through weighing, unloading, and closure stages.
Operational Control & Traceability
-
Real-time tracking of truck status across all operational stages
-
Centralized PostgreSQL database ensuring data integrity and historical traceability
-
Immediate access to operational KPIs for supervisors and management
Security, Architecture & Observability
-
Secure authentication and authorization via AWS Cognito, with role- and plant-based access control (RBAC)
-
Document storage and management through AWS S3
-
Full system observability using CloudWatch and Sentry for monitoring, logging, and error tracking
By centralizing planning, execution, and control into a single digital platform, the solution eliminated operational silos and established a scalable, secure, and data-driven logistics operation, ready to support future integrations and continued growth.
The Impact
The project transformed the company’s internal logistics from fragmented processes into a centralized, digital, and highly efficient operation. Beyond solving immediate control and traceability issues, the platform established a robust technological standard for future expansion—enabling third-party quota management and seamless integration with official port and industry systems.
This solution now serves as a strategic foundation for scalable growth across the agro-logistics ecosystem.
